Instagram commerce breaks less at discovery than at message handoff
Reels and Carousel can create demand, but social commerce planning should audit the path from content to catalogue, chat and staffed response.

The weak point in Instagram commerce is often not discovery. It is the handoff after discovery. A viewer can understand the product, save the post, share it with a friend and still fail to buy because the catalogue is incomplete, the message thread is slow, the offer is unclear or the handoff to sales is not staffed.
Meta's India-focused post on from scroll to chat to cart is useful because it describes the full path: Reels, catalogue video, shoppable formats and click-to-message. It also reports India-specific survey and campaign claims, including preference and discovery figures. Those figures should remain local to the stated India context and should not be exported to Hong Kong or Southeast Asia as consumer shares.
The format evidence points to the same operating issue. Socialinsider's Instagram engagement report separates Reels shares and comments from Carousel saves. Emplifi's 2026 social benchmarks places social performance in a platform-specific context rather than one generic playbook. Meta's AI translation for Reels expands who may understand a video, but understanding is still not transaction completion.
Content creates the first question
For social commerce, content is best understood as question generation. A Reel may create the first "how much," "is this available," "does this fit me," or "can I get it today." A Carousel may create a more informed question after comparison. Neither asset completes the business process by itself.
That means the metric stack has to include downstream service readiness. Response time, message qualification, catalogue accuracy, inventory truth, delivery options, payment route, returns explanation and follow-up discipline are part of Instagram performance. If those steps are weak, the content team will keep trying to fix a service problem with more creative output.
The audit
Before increasing Instagram commerce output, audit the path from post to answer. Pick ten recent commercial posts and trace the next action a real customer would take. Is the product tagged? Is the price or range clear? Does the caption explain availability? Can the customer message in the right language? Is there a response-time commitment? Does the reply send the customer to checkout or start a manual negotiation?
For commerce planning, treat scroll-to-chat as an operating workflow. Fund content only alongside catalogue hygiene, message routing and service coverage. Discovery that cannot be answered is not yet a commerce channel.
